Invoice OCR and cost recovery: keeping the figures defensible

Take machine-read amounts into bills of costs only when controls are in place.

Costs assessments, fee notes and client billing live on figures that once sat on vouchers. OCR shortens the path from scan to table - and shortens the path to systematic error if nobody checks. For partners and office managers this is not about “AI excitement”; it is about recoverable, traceable amounts.

If you wire OCR into the costs chain, you need the same care as manual entry - only at different points.

Where errors become expensive

Misread tax rates, swapped net/gross columns, double capture of the same invoice from a bulk scan, truncated cents and confused currencies. In cost recovery those errors surface either with the client or with the other side in argument. Both cost explanation time and credibility.

Build controls where risk is highest: voucher total equals imported total, invoice number unique, service period plausible for the matter.

Process instead of lone heroics

One person scans and recognises, a second spot-checks or checks totals - especially above an internal threshold. That is not a culture of distrust; it is the same four-eyes logic as for payments. Record that a check occurred; later queries then need less reconstruction.

What clients and courts expect

Traceability: which voucher supports which line? Avoid lump lines “various invoices OCR” without exhibits. If you use extracts, keep source-page labelling. On disputed costs items, readability of the original voucher often matters more than the beauty of the table.

Practical rules for recovery

  • Never paste OCR output into the bill of costs unchecked.
  • Set a threshold for second review (amount or line count).
  • Deduplicate on invoice number and supplier.
  • Keep currency and tax type visible.
  • If illegible: rescan rather than “estimate”.

The bridge to accounting and fees

OCR rarely ends in the bill of costs alone. Matching to bookkeeping intake, matter number and service period stops recoverable lines appearing twice or not at all. Decide internally who tends the bridge between recognised table and fee system - and who stops on variance instead of “passing it on”.

On larger packs a short total check across the whole bundle helps, not only line by line. A one-cent error per page adds up. And when the client wants a costs overview, voucher and imported amount must meet without a detour through chat history.

Clean figure bases are unspectacular. They still help decide whether cost recovery and client trust stay calm or become a second construction site. Technique accelerates; control keeps recoverability. Bind the team to that sequence and you avoid the awkward correction only at the hearing or with the client.

Align with the costs schedule

Before filing the costs note, support compares three random OCR lines to the image and the total to the schedule. Deviations go to the matter lead, not silently into the note. The figures stay explainable.
